Teams are not families
Many engineering leaders use the “team is a family” metaphor. Some have good intentions and try to build a close-knit group with good relationships. Others abuse this metaphor, using guilt to motivate team members with words like “obligation” and “loyalty.”
Teams aren’t families, so avoid using this metaphor.
If you’re an engineering manager, you have the right to hire and fire team members. With this authority comes the responsibility to hire good team members and ensure the team performs. When someone is not performing, you give direct and timely feedback, so they have an opportunity to improve. Where they don’t improve over time, you also have a responsibility to the rest of your team to either remove or replace them so the team can reach its goals. Families do not (or at least, should not) function like this.
Do not expect team members to have the same level of obligation and loyalty you might expect from a family. Remind yourself that ultimately you agreed on a work contract, exchanging their experience and time for money. These contracts always have boundaries. When you acknowledge and respect these boundaries, your team members will return your respect, leading to a stronger working relationship.
